Seven signs your business
is losing money quietly.
Most owner-managed businesses do not lose money dramatically. They lose it in places the management accounts aggregate away. These are the seven signals that show up first, across 19 diagnosed South African SMEs.
What it is
A business is losing money quietly when revenue holds or grows while profit does not, because cost is rising inside drivers the reporting does not separate — rework, idle time, unbilled scope, escalated supplier terms and unmeasured labour utilisation.
What the engagement covers
1.1. Revenue is up and profit is flat
The single clearest signal. If turnover grew and profit did not, cost per unit of output rose. Growth did not fail — it funded something you cannot currently see.
2.2. You know your total costs but not your cost drivers
If you can say what you spent on staff last year but not what an hour of productive output costs, you cannot price properly and you cannot tell whether a cut helps or hurts.
3.3. Everyone is busy and nothing is early
Constant busyness with no spare capacity usually means rework and waiting, not workload. Work that is done twice is paid for twice, and it never appears as a line item.
4.4. Quotes and invoices do not match
Scope added during delivery and never billed is one of the most common leaks we find. It reads as good service and behaves as a discount you did not choose to give.
5.5. Supplier prices have escalated without a decision
Annual escalations, minimum charges and lapsed contract terms compound silently. Owners are usually surprised by what a full comparison of terms against actual invoices surfaces.
6.6. Cash is tight in a profitable month
That is a cash cycle problem, not a profit problem — the gap between paying suppliers and collecting from customers. It is fixable through documentation and collection discipline, not more sales.
7.7. You are about to hire to relieve pressure
Adding headcount to a process problem locks the inefficiency into your fixed cost base permanently. Measure utilisation first; the capacity is often already paid for.

Common questions
How do I know if my business is losing money without an audit?
Compare turnover growth to profit growth over two full years. If revenue rose and profit did not, cost per unit of output increased and the reporting is aggregating the reason away. That comparison costs you nothing and is the strongest single indicator.
Why does profit fall while sales grow?
Usually because volume was absorbed by rework, overtime, expedited freight or unbilled scope rather than by spare capacity. Each of these scales with revenue, so growth makes the leak bigger instead of diluting it.
Should I cut costs to fix this?
Not before measuring. Cutting by instinct usually removes capacity you needed and leaves the actual driver in place. Across 19 diagnosed businesses the largest recoverable leak is rarely the line item the owner nominated first.
How much is typically recoverable?
We have recovered more than R12.4 million in total for clients to date. Individual findings are always expressed as an annual rand range with the calculation shown, so you can judge each one on financial merit rather than on a headline figure.
What is the cheapest way to find out?
The 15-minute discovery call is free and exists to screen whether measurement is worth paying for. If there is nothing worth recovering, you will be told so before you spend anything.
Find out whether this pays for itself.
Fifteen minutes is enough to establish whether there is recoverable value in your operation. Every conversation is treated as strictly confidential.
